By David Stan, Brands Manager at China Clothing Manufacturer. Published October 2026.
Using Alibaba well is a process, not a search. The buyers who get good results follow roughly the same sequence, and the ones who get burned usually skipped a step rather than got unlucky.
This is the mechanics: how to set up, how to search so the results are useful, what to put in a message, how to run the sample stage, how to place an order, and what to do when something goes wrong.
China still supplied 29.6% of world clothing exports in 2024, its lowest share since 2010 (Sheng Lu, FASH455, citing WTO data, 2025). The factories exist. Reaching the right ones is the work.
Note: China Clothing Manufacturer is a group of documented clothing factories in China, producing for brands from 100 pieces per style. This guide gives no price or minimum ranges; we confirm exact MOQ and price with the factory when you send a brief.
Key takeaways
- Search by capability, not product. Construction and fabric terms filter better than garment names.
- RFQ brings suppliers to you and is underused. It also surfaces companies that do not rank well.
- Put the specification in the first three lines and leave your budget out entirely.
- Ask three capability questions in the first message. The answers sort the list faster than anything else.
- Order samples from three suppliers at once, not one at a time.
- Keep payment on-platform and structure it as deposit plus balance against inspection.
- The business licence check is quick and screens out a common kind of fraud.
How Should You Set Up Before You Search?
Three things done before the first search make everything after it faster. None takes long, and skipping them is why many buyers spend weeks filtering results that were never relevant to what they are actually trying to make. The platform rewards preparation more than persistence.
Write the specification first. Fibre content and percentages, fabric weight, construction, decoration method, colour count and quantity per colourway. Searching before you know these means evaluating quotes for products you have not defined.
Decide your quantity honestly. Not the quantity you hope to sell, the quantity you will pay for. Suppliers calibrate their entire response to this number, and revising it downward later restarts the conversation.
Set up a separate email. You will receive a great deal of contact, much of it automated. Keeping it out of your main inbox makes the useful replies findable.
One thing not to do: completing a detailed public profile that broadcasts a small budget. Suppliers read it, and it shapes what they offer you before you have said anything.
| Stage | What you do | What you are deciding | What kills it |
|---|---|---|---|
| 1. Set up | Three things done before the first search | Nothing yet, you are removing friction | Skipping it, then redoing every enquiry |
| 2. Search | Search the capability, not the product name | Which suppliers can physically make this | Searching the product name, which favours listings that pay for visibility |
| 3. RFQ | Post the requirement and let suppliers come to you | Who self-selects into your specification | Never using it, as many buyers do not |
| 4. First message | Send a specific brief, not a general enquiry | Whether you get read at all | Vagueness, which reads like every other enquiry that goes nowhere |
| 5. Read the replies | Sort four reply patterns | Who is reading your specification | Preferring the fastest responder over the one who asks questions back |
| 6. Compare quotes | Normalise Incoterm, quantity basis and inclusions | What the spread is telling you | Comparing the numbers before normalising what they cover |
| 7. Samples | Order from three suppliers at once, pay, wash them yourself | Who can actually make it | Sampling in sequence, which costs a season |
| 8. Place the order | Five things written down, none assumed | What you have actually agreed | Leaving the fourth implicit, as many buyers do |
| 9. Production | A handful of checks at the right moments | Whether bulk is tracking the sample | Doing nothing until the shipment arrives |
| 10. If it goes wrong | Act inside the platform, quickly, documented | Whether you have a claim or a complaint | Complaining before documenting |
| 11. Scaling off | Recognise the three points where the platform stops helping | When to move to a direct relationship | Staying past the point, because the platform is built for discovery, not production |
The sequence matters more than any single step. Many failures come from doing the right things in the wrong order, and the most expensive reordering is sampling one supplier at a time.
Citation Capsule: Effective platform sourcing begins before the first search with three preparatory steps: writing a specification covering fibre content, fabric weight, construction, decoration and quantity per colourway; establishing a realistic committed quantity rather than a hoped-for one; and separating sourcing correspondence from the main inbox to keep substantive replies findable.

How Do You Search So the Results Are Useful?
Searching the product name brings up many listings that pay for visibility. Searching the capability returns companies that describe their machines. That single change in phrasing surfaces a different population of suppliers, because factories and resellers write their listings for different readers.
Search the construction. "Flatlock activewear manufacturer" surfaces different companies from "leggings". The first requires a supplier to have written about their equipment.
Search the fabric specification. "Combed ring-spun jersey" filters to suppliers who understand the term, which a reseller of finished stock generally will not have used.
Search the process. "Cut and sew", "OEM garment manufacturing", "private label production" tend to appear in factory copy more than in trader copy.
Filter by region deliberately. Guangdong for general apparel, Fujian for sportswear, Zhejiang for fabric. A supplier listed far from any relevant cluster is worth a question rather than an assumption.
Then discard aggressively. A listing offering garments, bags, electronics and homeware is very likely a trading company, because few factories have machines for all of them.
Should You Use RFQ?
Yes, and many buyers never do. Alibaba's Request for Quotation function (Alibaba.com RFQ) inverts the process: you post the requirement and suppliers send you quotes. It also filters usefully, because responding costs a supplier effort and the ones who bother have read what you wrote.
Two advantages. It can surface companies that do not rank well in search. And it lets you state the specification once rather than pasting it into twenty conversations.
The disadvantage is volume. A well-specified RFQ generates a lot of responses, many of them irrelevant, and sorting them takes time. Include the three capability questions in the RFQ itself so the replies self-sort.
Use both. Search identifies suppliers you want to approach; RFQ surfaces suppliers you would not have found.
Skip the search: the China factory directory ($49) lists documented factories by category, city and capability, with the verification status of each. One-time payment, instant download.

What Goes in the First Message?
Suppliers read many enquiries, and a large share of them are vague. The ones that get serious answers look the same: specific, short, and obviously written by somebody who already knows what they are asking for.
Specification in the first three lines. Fabric, weight, construction, quantity per colourway. Not a greeting, not your brand story.
The quantity, stated as per colourway. This is the qualifying number and leaving it ambiguous guarantees a quote that means something different from what you assumed.
A reference image or tech pack. A factory can read a tech pack. Many traders cannot, which makes attaching one a filter as well as a brief.
Three specific questions. Machine count by type and brand, whether dyeing is in-house or subcontracted, and whether sample and bulk run in the same facility.
No budget. Naming a target price converts a specification request into a cost-engineering brief. Suppliers will meet your number, and what they meet it with will not be what you described.
How Do You Read the Replies?
Four patterns, and the last one is the signal worth chasing. How a supplier answers a specific question tells you more about what working with them will be like than any profile, certificate or company video does, and it costs nothing to read.
Instant, generic, price-led. A template. The supplier has not read your specification and the number means nothing.
Fast and specific. Good sign, particularly if the answer to the machine question includes a brand name.
Slow or absent. Information rather than rudeness. A factory with full lines does not chase small enquiries, and one whose machines cannot make your product often says nothing rather than no.
Asks questions back. The strongest positive signal in the process. A supplier who queries your fabric weight, asks whether you want side seams, or points out that your colour count will multiply the minimum is reading the brief properly.
Citation Capsule: Supplier responses to a written specification sort into four patterns: templated price-led replies indicating the specification was not read, fast specific answers including machine brands, silence which often reflects full production lines or unsuitable equipment, and clarifying questions about weight, seams or colourway count, which is the strongest indicator that the brief was read properly.
Citation Capsule: Supplier reply quality is the cheapest available filter in marketplace sourcing. Whether a supplier answers the question asked, asks anything in return, and raises a problem with the brief predicts working relationship quality more reliably than any profile badge, certification logo or company video.
How Do You Compare the Quotes?
Send one specification to six suppliers and the spread will be wide. The spread is the information, not the lowest number in it. Prices differing by a large multiple on an identical brief mean the suppliers are quoting different products, and finding out which is the useful work.
Three things to normalise before comparing at all.
The Incoterm. FOB at a named port from everyone. Two DDP quotes compare two freight forwarders, not two factories.
The quantity basis. Per style or per colourway. A quoted minimum often means per colourway, because that is how the dye lot works.
What is included. Sampling cost, trims, labels and packaging appear in some quotes and not others. A cheaper quote that excludes trims is not cheaper.
Citation Capsule: Supplier quotes require normalisation on three axes before comparison: the Incoterm, since FOB isolates the factory price while DDP bundles freight and duty; the quantity basis, since a quoted minimum often applies per colourway rather than per style because dye lots govern it; and inclusions, since sampling, trims and packaging appear in some quotes and not others.

How Should You Run the Sample Stage?
In parallel, not in sequence, and this is where most time is lost. Ordering one sample, waiting, assessing it and then ordering the next turns one round of sampling into three, and the comparison was the whole point of ordering samples at all.
Order from three suppliers at once. Sequential sampling takes about three times as long. Comparing three samples that arrived the same week is also a much better comparison than three arriving a month apart.
Pay for samples. Free samples are usually stock. A paid sample against your specification tells you what the supplier can actually make.
Specify the sample fabric. A sample in the wrong fabric evaluates the sewing and nothing else.
Wash it yourself. Measure before and after, check colour transfer. Shrinkage and fastness pass factory inspection and fail in a customer's machine.
Confirm sample and bulk share a facility. In writing. A change of facility is a common cause of a disappointing bulk delivery.
Citation Capsule: Samples should be ordered from multiple suppliers in parallel rather than sequentially. Sequential ordering takes about three times as long, and comparison across suppliers is the information the sampling exercise exists to produce.
How Do You Place the Order?
Five things, and the fourth is the one buyers often leave implicit. Anything you assume rather than write down becomes the supplier's decision, and they will decide it the way they usually do rather than the way you imagined.
Stay on-platform. Alibaba says a Trade Assurance payment made through Alibaba.com is held in escrow and released to the supplier after you confirm receipt (Alibaba.com Trade Assurance). It is imperfect protection and far better than a direct transfer with no recourse.
Deposit and balance. Never full prepayment on a first order. The balance is your leverage at the point where leverage matters.
Check the account name against the licence. Exactly. A different name on the receiving account is a classic fraud warning sign.
Write the specification into the order. Not attached to a message somewhere in the history. Fibre, weight, construction, colour standard, tolerance, and the facility confirmation.
Agree the inspection point. Who inspects, at what stage, and that the balance releases against the report rather than against a shipping notification.
What Should You Do During Production?
More than many buyers do, and less than it sounds. A handful of checks at the right moments removes much of what goes wrong, and none requires you to be in the country or to understand how a garment is built.
Ask for a cutting confirmation. A message confirming bulk cutting has started, with a photograph of the cut panels. It tells you the fabric arrived and the order is real.
Ask for an inline photograph. Partway through the run. Problems found here are still fixable; problems found at pre-shipment are not.
Hold the pre-shipment inspection. The last point at which a problem remains the supplier's to fix rather than yours to absorb.
Do not go silent. A buyer who disappears between deposit and delivery is deprioritised, reasonably, against buyers who are in contact. A short weekly message asking for a status update costs nothing and keeps your order visible on a floor running several at once.
Try it free: pressure-test your landed cost with the China production cost calculator. 60 seconds, no email required.
What If Something Goes Wrong?
Act inside the platform, act quickly, and document before you complain. The order matters: a claim supported by photographs and measurements against an agreed specification is a different conversation from a claim about disappointment, and only one of them tends to be resolved.
Photograph everything. Cartons sealed, cartons opened, the goods, the labels. Measure against your specification and record the numbers.
Open the dispute within the stated window. Deadlines are real and missing one removes the mechanism.
Do not return goods before taking advice. Possession is leverage, and shipping them back generally ends the negotiation in the supplier's favour.
Understand what a claim can settle. Alibaba says you can claim a refund if your order has not shipped, goes missing, or arrives with defects, incorrect items, damage or other product-related issues. Fabric hand, fit, shade and stitching quality are far easier to argue when the order carries a written specification.
For wider context, the 2025 USTR Notorious Markets List (2026), which lists Alibaba's consumer platform Taobao, notes that stakeholders have recognised Alibaba for its engagement with right holders and the US Government and for its investment in anti-counterfeiting tools, while right holders still report high volumes of counterfeit goods. That is about counterfeits rather than order disputes, but the lesson is the same: keep your evidence and your payment inside the process.
When Should You Stop Using the Platform?
Three points, and they can arrive earlier than brands expect. The platform is built for discovery and first orders, and the things it does well are not the things a brand needs once a product is selling and has to be reproduced.
When the product is genuinely yours. A pattern you developed and a fabric you specified need a factory relationship, not a listings transaction.
When you reorder. Consistency across runs needs the same factory, the same lot discipline, the same people.
When the category is technical. Seamless knit, bonded seams, complex outerwear: the factories that do these well often are not competing on a listings platform, because they do not need to.
Move only after the licence is verified and one order has completed inside the protection. Doing it in the other order is how the platform gets blamed for something it did not do.
| Risk | Platform cover | Your responsibility |
|---|---|---|
| Non-delivery | Trade Assurance refund claim, if paid through Alibaba.com | Keep payment on platform |
| Wrong specification | Only if documented | Write the spec |
| Quality below expectation | Defects are claimable; subjective quality is hard to argue without a standard | Seal a sample |
| Fibre misdescription | Only if you can prove it | Test bulk |
| Compliance documents | Not a platform task | Obtain and keep |
| Subcontracting | Not visible to the platform | Ask and inspect |
What the platform protects and what it does not.
The sequence that works
- Write the specification before you search anything.
- Search by construction, fabric and process rather than product name.
- Post an RFQ as well, with the three capability questions built in.
- Put the specification in the first three lines and leave your budget out.
- Order samples from three suppliers in parallel, paid, in your specified fabric.
- Verify the business licence and check it against the receiving account before any deposit.
- Structure payment as deposit plus balance, released against a pre-shipment inspection report.
Every one of these is cheap. Skipping the sixth is what turns an ordinary sourcing project into a story.
How we run the same process
- Our team reads the brief and replies within 24 hours, including when China is wrong for the product.
- Production is placed with a documented factory we have visited in person.
- Certificates on file: we ask for the certificate number and the mill name, not the logo.
- The factory quotes you directly and makes the sample.
- A 30% deposit starts bulk once you approve the sample.
- The goods are inspected before the 70% balance leaves your account.
None of the checks in this guide is proprietary. You can run them yourself if you would rather.
Conclusion
The platform is a tool and it rewards a process. Buyers who write the specification first, search capability rather than product, and sample three suppliers in parallel get better results than buyers doing the same thing in a different order.
Two habits matter more than the rest. Never name your budget, because suppliers will hit it with a garment you did not specify. And always compare the business licence to the bank account, because a mismatch there is one of the clearest warning signs.
The sample stage is where the money is saved or lost. Paid samples, in your fabric, from three suppliers at once, washed and measured by you. That week of work prevents much of what goes wrong at bulk.
And know when to leave. The platform is genuinely good at discovery and genuinely poor as a long-term production relationship. Recognising which one you need is most of using it well.

Frequently Asked Questions
How do I search Alibaba effectively for clothing?
Search capability rather than product. Construction terms such as flatlock, fabric specifications such as combed ring-spun jersey, and process terms such as cut and sew appear in manufacturer listings and rarely in reseller copy. Then discard any listing spanning unrelated product categories.
Should I use Alibaba RFQ?
Yes, alongside search. RFQ inverts the process so suppliers approach you, which can surface companies that do not rank well in search. Include your three capability questions in the RFQ itself so the responses self-sort by who actually read it.
Should I tell suppliers my target price?
No. Naming a budget converts a specification request into a cost-engineering brief. Suppliers will often meet the number by substituting fabric weight, yarn quality or construction rather than by reducing margin, and the garment that arrives will not be the one you described.
How many samples should I order?
Three, from three suppliers, in parallel rather than in sequence. Sequential sampling takes about three times as long, and comparing samples that arrived in the same week is a far better comparison. Pay for them, specify the fabric, and wash and measure them yourself.
What should I do if the bulk order is wrong?
Photograph the cartons sealed and opened, photograph the goods, and measure against your specification before complaining. Open the platform dispute within the stated window. Do not return goods before taking advice, because possession is leverage and returning them usually ends the negotiation.
